Georgian Co-Investment Fund is searching for a consultant for an organizational process transformation project.
Scope of Work:
The consultant will lead a comprehensive transformation project, which will be divided into two main parts: As-Is Process Analysis and To-Be Process Design and Recommendations.
1. As-Is Process Analysis:
The first part of the project focuses on analyzing the current state of processes, identifying inefficiencies, and assessing workload distribution across employees.
Process Mapping & Documentation:
** The consultant will map out the existing processes using Flowcharts and Business Process Model and Notation (BPMN) to visually represent current workflows.
** Each process will be documented in detail, capturing the key activities, inputs, outputs, stakeholders, and decision points involved in the processes.
Stakeholder Interviews and Workshops:
Conduct interviews and workshops with key stakeholders, including senior management and employees, to understand pain points, bottlenecks, and inefficiencies in current processes.
Employee Workload Analysis:
** Develop and distribute workload analysis forms to the 30 employees to capture how they allocate time to different tasks.
** Analyze the completed forms to identify workload imbalances, underutilization, or overwork, ensuring a fair distribution of tasks across the team.
Risk and Efficiency Evaluation:
Identify risks, inefficiencies, and redundancies in the current processes, including overlaps, unclear responsibilities, and areas where processes fail to add value.
Policy & Procedure Review:
Review current policies, procedures, and guidelines to ensure they are up-to-date and aligned with the organization`s objectives, identifying areas where improvement is necessary.
2. To-Be Process Design and Recommendations:
The second part of the project focuses on designing and recommending a new, optimized future state for processes, organizational structure, and employee roles.
Process Optimization & Redesign:
** Based on the findings from the As-Is analysis, the consultant will recommend process improvements aimed at increasing efficiency, eliminating bottlenecks, and reducing redundancy.
** The consultant will create new BPMN diagrams and Flowcharts to represent the proposed optimized processes.
New Process Documentation:
Document the redesigned processes with detailed descriptions, including key activities, stakeholders, inputs, outputs, and expected outcomes. This documentation will serve as a guide for implementing the new processes.
Gap Identification and Best Practices:
Identify any gaps between the current and desired state and recommend best practices, tools, and strategies to address inefficiencies, risks, and performance issues.
Workload Redistribution and New Job Descriptions:
** Based on the new processes, propose a balanced redistribution of workload across the 30 employees. This includes developing new or revised job descriptions to align with the redesigned workflows and responsibilities.
** Provide recommendations on role adjustments, including additional responsibilities, areas for training, or potential role elimination.
New Organizational Chart:
Develop a simplified, efficient organizational chart that reflects the optimized processes and newly defined roles and responsibilities.
Employee-Specific Reports:
Prepare individual reports for each of the 28 employees, detailing the changes in their roles, workload recommendations, training needs, and opportunities for development or re-skilling.
New Policies and Procedures:
Suggest simplified policies and procedures to support the new processes, ensuring that the organization operates smoothly and efficiently under the redesigned workflows.
Implementation Plan:
Create a detailed action plan for implementing the new processes, organizational structure, and role changes. The plan will include timelines, milestones, resources, and steps required for successful execution.
Post-Implementation Support:
Provide post-implementation support to monitor the success of the transformation and offer guidance on refining processes, addressing emerging challenges, and ensuring continuous improvement.
Consultant Requirements:
** Proven experience in process transformation for Private Equity Funds or similar industries.
** Strong expertise in BPMN, Flowcharting, and business process documentation.
** Experience in organizational design, workforce optimization, and change management.
** Ability to design and analyze workload analysis forms and extract actionable insights.
** Knowledge of best practices for process improvement, organizational design, and transformation in private equity or financial services environments.
Deliverables:
** As-Is Process Documentation: Detailed Flowcharts, BPMN diagrams, and process documentation outlining current workflows, risks, inefficiencies, and workload distribution.
** To-Be Process Documentation: Optimized process maps (Flowcharts and BPMN), process documentation, and recommendations for process improvements.
** Workload Analysis Report: Summary of findings from the employee workload forms with recommendations for balanced task distribution.
** Organizational Design Deliverables: New organizational chart, updated job descriptions, and employee-specific reports.
** Implementation Plan: A clear action plan for implementing the new processes and organizational structure.
** Post-Implementation Support: Ongoing guidance to monitor and adjust the new processes for ongoing success.
